# Write the five lines before you act

An entry after the outcome is a memoir. An entry before it is a record.

The board asked why you hired. You have a clean story. It is the story that exists now, after the hire worked, or after it failed. The story that existed in the room is gone. The usual diagnosis is “we should write things down more.” Often you wrote them down after the result, which is when they stop being a record.

## Write it before you act

The live table is five lines.

**Decision.** What you choose, and what it forecloses. If you cannot name the option you are closing, you are not ready.

**What I believed.** The core assumptions. Not the mood. The claims you are betting.

**What I feared.** The regret you are optimizing against. Fear of looking weak. Fear of being late. Fear of being the person who killed the hire you just announced.

**What happened.** Leave it blank. Fill it at review.

**Next time.** One process adjustment. Also blank until review.

The first three lines are a pre-commitment. The last two are a score. Swap that order and you have a memoir.

The chapter is explicit: an entry written after the result is compromised. Hindsight rewrites what you knew and expected. You keep the outcome data. You lose the signal.

## A journal is not a better decision

The book’s own evidence note is the honest one. Process quality and outcome quality are related and not the same. Good outcomes follow bad reasoning. Bad outcomes follow sound ones. A journal written first lets later-you score the call against what you actually believed.

It does not prove you will decide better. The evidence behind that note is moderate and indirect, from judgment literature, not founder-only trials. Anyone selling “five lines, better Q3” is selling a hope.

## Not every call earns five lines

The live chapter sorts calls before it journals them. Type 1 is reversible and cheap: decide fast. Type 2 is reversible and costly: sleep on it. Type 3 is effectively irreversible: pre-mortem, dissent, and the five lines.

The chapter names Jeff Bezos’s one-way and two-way doors as the ancestor, then splits the two-way door. This page does not teach the full tree. It names the bound. If the call can be undone in a month at low cost, do not perform a journal so you can feel rigorous. If it cannot, do not skip the three lines because the room is moving.

## A fifteen-minute card

Pick the next Type 3 call. Not last quarter’s.

1. Write the decision in one sentence. Write what it forecloses in the next. If the second sentence is blank, stop.
2. Write what you believe. One assumption you would be embarrassed to see in six months.
3. Write what you fear. The regret, not the market narrative.
4. Leave “what happened” and “next time” empty. Date the card.
5. Put the card where the meeting cannot end without it. Wallet, printed Artifact 3, the top of the doc. Not a notes app you will open after.

If step 1 or 4 is already filled with the outcome, you do not have a journal. You have a story. Write the three lines before the act. Then later-you has something to update besides your character.
